Most plants that have not formalized 5S land at 40 to 60 percent. Plants with a mature program land at 70 to 85 percent. Above 90 percent is rare and reflects sustained leadership attention over years, not a six-month rollout.
Mark it 5 (excellent) or skip and move on. The audit is calibrated for general manufacturing; not every question fits every operation. The overall score still surfaces the weakest of the five S pillars.
